[token-heatmap-elephant] Token heatmap built, elephant found and addressed. bin/token-heatmap.js (gpt-tokenizer, cl100k_base) scans entire repo: 3,420k tokens across 1,287 files. Boot sequence: 112.9k tokens, 30% of which is session-decisions.md (33.7k). Fix: (1) dead-reckoning.md changed to “read last 30 lines only” (SD option 4), (2) bin/sd-index.js auto-generates session-decisions-index.yaml with last 20 SDs at 1.5k tokens (SD option 1), (3) post-commit hook wired to regenerate index when session-decisions.md touched — defence in depth (option 5). PDFs deleted: 11 files in docs/internal/research/mobprogrammingrpg/, 1,148,700 tokens. token-heatmap-vessel holding deck item fulfilled. 3 blog drafts created: “33,700 tokens on boot and nobody noticed” (the elephant), “Build your house from paper” (paper-guardrail backlink), “I think they might actually be trying to kill me” (the meta-catch). Draft notices on all 13 content pages updated to Operator’s voice: “all slop must die. To battle.” draft-notice.md on file for easy reference.
